AGMM / AI consultancy
An AI consultancy that writes the code.
AI consulting, or AI consultancy as it is usually called in the UK, is the work of deciding what is worth changing and whether AI is the right answer to it. Most of it ends at a recommendation. Ours ends with a system your team uses on an ordinary Tuesday. The founders are forward deployed AI engineers, and AGMM runs the dev team that builds what the audit justifies.

The commercial terms
What do you get, and what does it cost? The audit is £2,000, 14 days.
One invoice, one fixed figure and a date it ends. Inside the fourteen days sit three sixty-minute working sessions with the engineers who would scope any build. The rest goes on work you do not see: mapping constraints across departments, separating viable AI opportunities from simpler fixes, and building the economic case for each.
You keep all four documents whatever you decide next. A free audit is a sales call with a document attached. It has to arrive at a recommendation to build something, because that is the only way it ever pays for itself. Ours is paid, and the fee is not deducted from the build, so we carry no financial reason to recommend building anything.

Fit, stated plainly
Who is this for, and who is it not for?
Who this is for
- A process in an established business is costing real money every week.
- You have been quoted for an AI project and cannot tell whether the price is sane.
- A pilot works in a demonstration and has never reached production.
- You would rather be told not to build than be sold a build.
Who this is not for
- You want a strategy document for a board and nothing built afterwards.
- You are pre-revenue, or looking for a co-founder or an equity partner.
- You want a licence for an off-the-shelf tool. Buy the tool.
- You need work started next week. The audit takes fourteen days by design.
If the fit call says no, it says so there, free, in thirty minutes.
The order of the work
What does an AI consultancy actually do, in order?
Honest AI consulting has one first question, and it is not which tool to buy. It is which operating constraint is worth changing, whether AI is a viable answer, and how that compares with every other demand on your capital. Everything after that is engineering.
- 01
Find the constraint before choosing the technology
Where does the business lose time, margin or control? We trace the work as it runs, including the workarounds nobody wrote down.
- 02
Separate the AI opportunities from the process fixes
Much of what looks like an AI problem is a process problem, an integration or an unwritten rule. Naming which is which is most of a diagnostic’s value.
- 03
Build the economic case for each option
Upside, cost, assumptions and risk, from figures your business can support rather than a benchmark from another sector.
- 04
Rank the work, then build only what the evidence justifies
A ranked investment order and a scoped proposal for the best option. If nothing clears the bar, we say so.
Strategy, and what comes first
What is an AI strategy, and why do we start with the constraint instead?
An AI strategy is a decision, not a document. It is a statement of where AI is worth capital in this business, in what order, and what you will not fund this year. Most strategy work stops before that decision has any evidence under it, which is why so many of them read the same whichever company commissioned them.
We start with the constraint because that is how the decision gets its evidence. The audit traces where time, margin and control are actually lost, tests which of those an AI system would genuinely change, and prices each one against what it would cost to build. What comes out is a ranked list with the workings attached, and that ranking is the strategy. If nothing on it clears the bar, that is the answer, and you keep the documents anyway.
The people in the room
Who diagnoses the problem, and who builds the system?
The same two people. Sam Wall works across the technical system: architecture, engineering, integrations, AI behaviour, testing and deployment. Adam Gillett works on the process, the people and whether the new way of working is adopted. Both are forward deployed AI engineers, so diagnosis and code are not handed between two firms with two sets of incentives. AGMM’s dev team builds to their design.
The specific claim this page makes
One number you can go and check.
We claim we build software that produces work an expert can audit. Here is the evidence for that claim and nothing wider. A first-floor build-over in Heaton Moor, Stockport, issued by Cheadle Construction on 14 July 2026. 63 measured lines. £98,214.72. Priced by QSQuoter, which AGMM built, and published in full. Read every line.
What we cannot show you yet
That job proves AGMM can build software that prices a construction job to an auditable standard. It does not prove hours saved, a return on investment or anything about a CRM. Most of our work sits inside client systems we cannot publish, so where a page needs a proof we do not hold, we say so. No client names, no savings percentages.
Boundaries
What this does not include
- Hardware, licences and subscriptions. Those are yours, bought in your name.
- A guarantee of savings. We cannot evidence one, so we do not sell one.
- The build. The £2,000 buys the diagnostic, and the fee is not deducted from a build.
- Formal legal, financial, tax or regulatory advice.
- A data-protection sign-off. We explain how we handle data; the decision stays yours.
What we do with client data is written down on security and data protection.
Three different purchases
AI consultancy, management consultancy or hiring in: which one are you buying?
| The question | AGMM | Management consultancy | Hiring in |
|---|---|---|---|
| Who recommends it, and who writes the code | The two founders, forward deployed AI engineers, with AGMM’s dev team building to their design. | One team recommends; somebody else usually builds, on a separate contract. | Your new hire, alone, until you hire the second. |
| What the diagnostic costs | £2,000, fixed, in 14 days, published here. | Quoted per engagement. Day rates are the usual unit. | Salary, recruitment fee and the months before anything ships. |
| What you own at the end | Four documents you keep whatever you decide next. | A report and a roadmap, and an invitation to the next phase. | Whatever was written down, and the risk that it leaves with them. |
| The incentive to recommend a build | None. The audit fee is not credited against a build. | The implementation phase is where the margin usually sits. | A new hire needs a project to justify the role. |
The market, sourced
How does £2,000 compare with the rest of the UK market?
We publish the comparison rather than assert we are good value. The table names the firms, quotes each published figure, links its source and dates the reading, so you can re-check any row. Day rates, fixed diagnostics and retainers are compared as three units, because they are three different purchases.
The engagement
What does the engagement look like after the £2,000 audit?
Step one
Fit call
Free 30 minutes
Test whether the problem is worth investigating.
Step two
Constraint audit
£2,000 14 days
Map the business, price the opportunities and rank the investment.
Step three
Build
Custom build proposal Scoped and priced by the audit
The price is agreed before anyone writes code.
Step four
Ongoing support
Custom ongoing proposal Scoped to the deployed systems
If ongoing support is needed, its scope and price are agreed before it starts.
The build side
What do we consult on?
Five families of system. The audit decides which, if any, you should pay for. Sector pages sit alongside them: the first is AI for construction companies.
- 01business process automation
Work that should happen once happens three times, in three places, and nobody owns the gap between them.
↗ - 02custom CRM development
The CRM describes a business you do not run, so nobody keeps it up to date, and the numbers in it cannot be relied on.
↗ - 03quoting and estimating software
Revenue waits on a quote, and the quote waits on the one person who knows how to price it.
↗ - 04scheduling and booking software
Scheduling depends on somebody remembering, so the busier you get the more it costs you.
↗ - 05custom process systems
A commercially important process is spread across inboxes, spreadsheets and memory because no off-the-shelf product matches how the work actually moves.

Questions before a call
Frequently asked questions
How much does an AI consultancy cost in the UK?
Published UK prices run from a few hundred pounds for a short workshop to five-figure discovery engagements, and the day rate is the usual unit. AGMM publishes one figure instead: a fixed £2,000 for a fourteen-day business-wide constraint audit, with any build priced separately afterwards. Our cost comparison page sources and dates what other UK firms publish.
What is the difference between AI consultancy and AI implementation?
AI consultancy, or AI consulting, is the decision work: which constraint is worth changing, whether AI is a viable answer and how it compares with every other demand on your capital. AI implementation is building and deploying what follows. A consultancy can stop at the recommendation and hand the build on. At AGMM the founders who run the diagnostic are forward deployed AI engineers, so the people who decide what to build are the people who build it.
Is AGMM an AI agency?
Not in the way the word is normally used. An agency is usually hired to deliver a campaign or a build that has already been decided, and it is paid for the delivery. AGMM is hired before that decision, to work out whether anything should be built at all, and the audit is allowed to answer no. That diagnostic is £2,000, fixed, over fourteen days, and the fee is not credited against a build. The founders who run it are the engineers who would build it.
Do you work with businesses outside the UK?
Yes. AGMM is based in Greater Manchester and most clients are UK-led, but the offer is not limited to the UK. Sessions run remotely where that suits, and the audit is the same fourteen days and the same £2,000 wherever you are.
What if the audit says do not build anything?
Then it says so, and that is a result worth two thousand pounds. The fee is not deducted from a build, so we carry no financial reason to recommend one. You keep all four documents whatever you decide, and you can take them elsewhere or use them to stop.
Who actually does the work?
Sam Wall and Adam Gillett run the audit and own the technical route, and AGMM’s dev team builds to their design rather than as a separate bench you are handed to. There is no sales layer between you and the people writing the code.
Start with the constraint
Find what is worth changing before you fund a build.
Thirty minutes to test the fit, free, nothing bought on the call. The fourteen-day audit is £2,000 if it fits, and its answer may be that you should not build anything yet.
