# What is agentic AI? A guide for UK businesses

Agentic AI is software that works towards a goal by acting in your systems, checking the result and choosing its next step. For a UK business turning over £1m to £50m, repeat jobs like invoice matching can run without a person driving every step. AGMM runs its own agents under review: nothing is done until a record confirms it.

## What agentic AI means, without the buzzwords

There is no universally agreed definition of agentic AI [(2)](https://mitsloan.mit.edu/ideas-made-to-matter/agentic-ai-explained) [(8)](https://en.wikipedia.org/wiki/AI_agent) . The shared attributes are goal-directed behaviour, use of external tools, interaction with an external environment and multi-step tasks done autonomously, often with a large language model driving the control flow [(8)](https://en.wikipedia.org/wiki/AI_agent) . IBM puts it as a system that can accomplish a specific goal with limited supervision. It is built from AI agents: machine learning models that mimic human decision-making to solve problems in real time [(1)](https://www.ibm.com/think/topics/agentic-ai) .

You give it an objective, such as reconciling the purchase ledger, chasing overdue invoices or reordering stock to minimum levels. It then runs a cycle: decide what to do next, take a real action in your software, read the result, decide again [(7)](https://agentic.ai/what-is-agentic-ai) . The word agentic comes from agency, the capacity to act on the world [(7)](https://agentic.ai/what-is-agentic-ai) . A traditional language model generates plausible text. An agentic system treats that generation as one step inside a larger control flow of tool use, memory, planning and feedback [(7)](https://agentic.ai/what-is-agentic-ai) . Most agentic AI today is built on frontier models from the large AI labs, with scaffolding that turns generation into action [(7)](https://agentic.ai/what-is-agentic-ai) .

Agenticness is a spectrum rather than a binary. A simple assistant that searches the web is mildly agentic. A coding agent that opens pull requests end to end is more agentic. A long running operator that manages a sales pipeline without supervision is highly agentic [(7)](https://agentic.ai/what-is-agentic-ai) . In a multiagent system, each agent performs a specific subtask required to reach the goal, and their efforts are coordinated through AI orchestration [(1)](https://www.ibm.com/think/topics/agentic-ai) . Aral draws a narrower line. He defines agentic AI as systems in which several different agents orchestrate a task together, for example a marketplace of agents representing the buy and sell side of a negotiation [(2)](https://mitsloan.mit.edu/ideas-made-to-matter/agentic-ai-explained) . In practice most people use the two terms interchangeably [(2)](https://mitsloan.mit.edu/ideas-made-to-matter/agentic-ai-explained) .

## Why it is on every UK board agenda

A spring 2025 survey by MIT Sloan Management Review and Boston Consulting Group found that 35 per cent of respondents had adopted AI agents, with another 44 per cent planning to deploy them soon [(2)](https://mitsloan.mit.edu/ideas-made-to-matter/agentic-ai-explained) . Gartner forecast that 40 per cent of enterprise applications would embed task-specific AI agents by the end of 2026, up from fewer than 5 per cent in 2025 [(6)](https://en.wikipedia.org/wiki/Agentic_commerce) . Microsoft, Salesforce, Google and IBM are embedding agentic capabilities directly in their software platforms [(2)](https://mitsloan.mit.edu/ideas-made-to-matter/agentic-ai-explained) .

The economic promise is specific: agents can dramatically reduce transaction costs, the time and effort involved in searching, communicating and contracting [(2)](https://mitsloan.mit.edu/ideas-made-to-matter/agentic-ai-explained) . AI agents do not get tired and can work 24 hours a day [(2)](https://mitsloan.mit.edu/ideas-made-to-matter/agentic-ai-explained) . JPMorgan Chase is exploring agents to detect fraud, provide customised financial advice and automate loan approvals and compliance processes [(2)](https://mitsloan.mit.edu/ideas-made-to-matter/agentic-ai-explained) . Walmart is building LLM-powered agents for personal shopping, merchandise planning and problem resolution [(2)](https://mitsloan.mit.edu/ideas-made-to-matter/agentic-ai-explained) . The practical benefit is completing an entire workflow with multiple steps and executing the actions, rather than only recommending them [(2)](https://mitsloan.mit.edu/ideas-made-to-matter/agentic-ai-explained) .

The counterweight is real. In November 2025 the Wall Street Journal reported that few companies that deployed AI agents had received a return on investment [(8)](https://en.wikipedia.org/wiki/AI_agent) . Aral’s argument is blunt: every organisation needs a strategy for deploying agents, in customer-facing and internal use cases alike. That strategy needs a systematic assessment of risks as well as business benefits [(2)](https://mitsloan.mit.edu/ideas-made-to-matter/agentic-ai-explained) .

For a UK owner the question is not whether the technology exists. It is whether a given process is stable, documented and valuable enough to hand to an autonomous loop. That is the purpose of an [AI Constraint Audit](https://agmm.co.uk/ai-constraint-audit/) , and the wider sequencing sits in [How to build an AI roadmap for a UK business](https://agmm.co.uk/learn/how-to-build-an-ai-roadmap-for-a-uk-business/) .

## How the agent’s loop works

Agentic AI begins by collecting data from its environment through sensors, APIs, databases or user interactions [(1)](https://www.ibm.com/think/topics/agentic-ai) . Language models on their own cannot directly use external tools or databases, but agents can. They can search the web, call APIs and query databases, then use that information to decide and act [(1)](https://www.ibm.com/think/topics/agentic-ai) .

How the loop runs

The loop an agent runs until the job is done

Given a goal rather than a script, it decides, acts in your real systems, reads what happened and decides again.

Purchase ledger reconciled

The goal, from this guide's worked example

1. Collect

Reads open purchase orders, delivery notes and supplier invoices through the ERP and portals.

   Example invoice INV-2043, Harlow Packaging

   To accounts@kestrelfoods.example

Invoice for 400 boxes, £4,820 plus VAT.

   Your order reference: PO-7714.
2. Reason and plan

Works out the next step from the goal and the tools it has, inside the rules you set.

   example-purchase-orders.xlsx

   PO Ordered Invoiced

   PO-7712 £2,150 £2,150

   PO-7714 £4,720 £4,820

Flagged: Invoice is £100 over the order
3. Act

Calls a tool for real: matches lines, posts a correcting journal, raises a purchase order.

   example-purchase-ledger.xlsx

   Invoice Amount Status

   Matched: INV-2041 £2,150 Posted

   Matched: INV-2042 £980 Posted

   INV-2043 £4,820 Waiting
4. Observe

Reads the result and logs it. The output of one step becomes the input to the next.

   example-ledger-after-the-run.xlsx

   Invoice Amount Status

   Matched: INV-2041 £2,150 Posted

   Matched: INV-2042 £980 Posted

   Flagged: INV-2043 £4,820 £100 over the £50 tolerance
5. Guardrails

A failed step goes to a bounded repair loop; anything over tolerance goes to a person.

   Example: INV-2043 needs a person 3 of 4

   - Done: Agent flagged it: £100 over tolerance
   - Done: Sent to purchasing with the order attached
   - Done: Person approves the £100 variance
   - To do: Agent posts it and the ledger reconciles

The loop ends when the goal is met, the agent gets stuck, or a person steps in.

*Agentic AI is this loop running against live systems. The tolerance is the real business decision: too wide and it posts entries nobody checked, too narrow and you rebuilt the old job.*

Next the system reasons about the goal and the available tools. One governed approach works in four parts. A planner proposes structurally diverse, type-checked graphs of steps. A reasoning module guided by a rubric selects a single compliant plan. Execution is then guarded by validator-gated checks, a bounded repair loop and compiled policy guardrails that block or route side effects before they occur [(4)](https://arxiv.org/abs/2601.11816v1) .

The agent then executes a step by calling an external tool, an API call, a database query, a browser action, a file edit, and observes the result [(7)](https://agentic.ai/what-is-agentic-ai) . The output of one step often becomes the input to the next [(3)](https://www.gov.uk/government/publications/ai-insights/ai-insights-agentic-ai-html) . Some agentic systems maintain state as they execute, keeping a running tally of data and sometimes behaviour, useful for transparency, logging or accumulating pertinent information [(3)](https://www.gov.uk/government/publications/ai-insights/ai-insights-agentic-ai-html) . If a step fails, a bounded repair loop can correct it and policy guardrails can block or route side effects before they act [(4)](https://arxiv.org/abs/2601.11816v1) . The loop continues until the goal is met, the agent gets stuck, or a human steps in [(7)](https://agentic.ai/what-is-agentic-ai) .

Coordination happens two ways: orchestration and choreography [(3)](https://www.gov.uk/government/publications/ai-insights/ai-insights-agentic-ai-html) . Orchestration follows a logical, well established sequence, such as the order fulfilment life cycle in an order processing system. The system has no need to rederive what is already well known [(3)](https://www.gov.uk/government/publications/ai-insights/ai-insights-agentic-ai-html) . Rather than writing rigid branching and looping instructions, you register abilities with the system and let it pick the operators suited to the task. That can remove a great deal of internal scaffolding code [(3)](https://www.gov.uk/government/publications/ai-insights/ai-insights-agentic-ai-html) .

Testing is harder than for traditional software. Unit testing on its own is likely insufficient, and system and integration testing with test suites that demonstrate multiple execution pathways through the system is needed [(3)](https://www.gov.uk/government/publications/ai-insights/ai-insights-agentic-ai-html) .

## A worked example: the purchase ledger at a Midlands distributor

This example is illustrative. The company below is invented for this guide, and every figure is a reasoned estimate rather than a measurement from a client engagement.

Imagine a 60 person wholesale distributor in the West Midlands turning over £12m a year. The finance team of four spends roughly 15 hours a week reconciling purchase orders against delivery notes and supplier invoices, chasing discrepancies by email and posting journals in Sage. The warehouse team of eight spends a similar amount of time manually reordering stock when minimum levels are breached, checking three supplier portals for lead times and updating the ERP. The operations lead wants to know whether agentic AI can handle these tasks without constant supervision.

An agentic system could be given the goal: keep the purchase ledger reconciled and stock above minimums. It would connect to the ERP through an API and read open purchase orders. It would pull delivery notes from the warehouse management system and fetch invoices from supplier portals or email attachments. It would match them on supplier name, PO number and line values, post correcting journals where amounts differ within a tolerance, and flag exceptions above that tolerance to the finance lead in Teams. For stock it would monitor ERP levels nightly, query each supplier API for price and lead time, and apply the company’s preferred supplier rules. It would then raise purchase orders in the ERP and email confirmations to the warehouse manager.

Every match, journal and order goes into a running log for audit. The finance team reviews exceptions once a day instead of processing everything. The warehouse manager approves orders in a single click. The tolerance is the real decision. Set it too wide and the system posts entries nobody checked. Set it too narrow and you have rebuilt the old job with a machine in the middle. The build would depend on API availability, data quality and the autonomy the business is willing to grant.

## What it costs, and the tolerance that decides it

Cost tracks four things: how many systems need connecting, how clean the data already is, how much human review you keep in the loop, and how heavily the models are used once the system is live. AGMM is an AI consultancy, and current bands for implementation work sit in [what AGMM’s work costs](https://agmm.co.uk/what-it-costs/) , with a wider UK picture in [AI implementation costs in the UK](https://agmm.co.uk/learn/ai-implementation-cost-uk/) .

The risks are specific to autonomy, and they are documented. If the reward system is poorly designed, the AI might exploit loopholes to achieve high scores in unintended ways [(1)](https://www.ibm.com/think/topics/agentic-ai) . Some agentic systems become self-reinforcing, escalating behaviour in an unintended direction when they optimise too aggressively for a particular metric without safeguards [(1)](https://www.ibm.com/think/topics/agentic-ai) . Agentic systems are often built from several autonomous agents working together, so there are more ways to fail. Traffic jams, bottlenecks and resource conflicts can all cascade [(1)](https://www.ibm.com/think/topics/agentic-ai) . Small language nuances or developer comments can subtly influence a system’s decisions, leading it to select the wrong function [(3)](https://www.gov.uk/government/publications/ai-insights/ai-insights-agentic-ai-html) .

Deployment habits matter as much as the model. Deploying systems from proof of concept prototypes straight to production is a common cause of failure and frustration [(3)](https://www.gov.uk/government/publications/ai-insights/ai-insights-agentic-ai-html) . Frameworks compete to adapt to new features of underlying language models and often break compatibility with previous versions, which couples your code tightly to package versions [(3)](https://www.gov.uk/government/publications/ai-insights/ai-insights-agentic-ai-html) . Complete autonomy can remove critical layers of human oversight and ethical judgement, potentially leading to harmful or unintended consequences [(3)](https://www.gov.uk/government/publications/ai-insights/ai-insights-agentic-ai-html) . Total transparency is hard to achieve because of how these models work. Some level of it is still usually treated as an architectural requirement for safe and effective deployment [(1)](https://www.ibm.com/think/topics/agentic-ai) .

Regulation is moving too. A review of 24 relevant EU regulatory documents published between 2024 and 2025 found that greater autonomy makes regulatory requirements harder to state precisely [(5)](https://arxiv.org/abs/2603.18914v1) . The difficulty is greatest where agent capabilities blur legal and technical boundaries for security and privacy [(5)](https://arxiv.org/abs/2603.18914v1) . For the UK data protection angle see [AI and UK GDPR for small businesses](https://agmm.co.uk/learn/ai-and-gdpr-for-small-businesses/) .

## What to do next: one approved action at a time

Start with one process: high volume, well documented, with clear success criteria. Map the current steps, decision points, exceptions and handoffs using the method in [Audit the process before you automate it](https://agmm.co.uk/learn/audit-the-process-before-you-automate-it/) . If you are unsure where to begin, [5 automations to set up first](https://agmm.co.uk/learn/5-automations-to-set-up-first/) is a reasonable shortlist.

Run a small pilot with a person approving every action. Measure time saved and error rate against the baseline you mapped. Then widen the autonomy boundary one step at a time, with guardrails: a maximum spend per transaction, human approval above a threshold, and audit logs written somewhere you cannot edit afterwards.

The same pattern fits well beyond the purchase ledger. Month-end close and cash collection, onboarding a new starter, answering a compliance or data request, and routing customer complaints are all jobs with a clear goal, a set of systems and a point where a person should decide. Pick the department where one of those jobs costs the most, and run the pilot there.

AGMM follows the rule this guide recommends. Our own autoposter counts a post as published only when the platform’s own record shows it, whatever the agent reports. An agent saying a job is done is a claim. The independent record is the proof.

Keep model spend under control with the habits in [Controlling AI costs across a team](https://agmm.co.uk/learn/controlling-ai-costs-across-a-team/) . Get sceptical staff on board by saving them an hour on the first day: [Getting sceptical staff to use AI](https://agmm.co.uk/learn/getting-sceptical-staff-to-use-ai/) . For tool selection and prompt technique see [AI tools: what matters](https://agmm.co.uk/learn/ai-tools-what-actually-matters/) and [How to write a prompt that works](https://agmm.co.uk/learn/how-to-write-a-prompt-that-actually-works/) .

Agents like this touch finance, operations, customer service and people, so we look at [every department of the business](https://agmm.co.uk/services/#departments) before choosing where to start. The [AI Constraint Audit](https://agmm.co.uk/ai-constraint-audit/) is the first step: a fixed £2,000, 14-day audit that finds constraints, weak points and opportunities to save or earn serious money. A more extensive audit always follows and is included in the proposal. Wider work is in [AGMM services](https://agmm.co.uk/services/) , with [business process automation](https://agmm.co.uk/services/business-process-automation/) and [custom CRM development](https://agmm.co.uk/services/custom-crm-development/) the usual routes for this kind of build. Free material is in [AGMM resources](https://agmm.co.uk/learn/resources/) and [AGMM courses](https://agmm.co.uk/learn/courses/) . ## Frequently asked questions

### What is agentic AI in simple terms?

Agentic AI is software that takes a goal, figures out the steps, and takes real action to complete it, calling APIs, editing files, browsing the web, or running code. Unlike a chatbot that just talks back, an agentic AI does things, watches the results, and keeps going until the job is done or it needs help [(7)](https://agentic.ai/what-is-agentic-ai) .

### What is agentic AI and how does it work?

Agentic AI systems pursue goals through their own actions. They run a loop: decide what to do next, take a real action using tools such as APIs or database queries, observe the result, and decide again. The loop continues until the goal is met, the agent gets stuck, or a human steps in [(1)](https://www.ibm.com/think/topics/agentic-ai) [(7)](https://agentic.ai/what-is-agentic-ai) . A planner proposes plans, a reasoning module selects one, and execution is guarded by validators and policy guardrails [(4)](https://arxiv.org/abs/2601.11816v1) .

### What is the difference between agentic AI and generative AI?

Generative AI produces output: text, images, code, audio. Agentic AI uses generative models as one part of a larger loop that also plans, calls tools, observes results and adjusts. Generative models focus on creating content from learned patterns; agentic AI applies those outputs toward specific goals [(1)](https://www.ibm.com/think/topics/agentic-ai) . Generative AI answers; agentic AI acts [(7)](https://agentic.ai/what-is-agentic-ai) . Most agentic systems are built on generative models from the large AI labs, but add planning, tool use and feedback that turn generation into action [(7)](https://agentic.ai/what-is-agentic-ai) .

### What is an example of agentic AI?

The Information divides AI agents into seven archetypes: business-task agents inside enterprise software, conversational agents for customer support, research agents for querying information, analytics agents for reporting, coding agents, domain-specific agents and web browser agents [(8)](https://en.wikipedia.org/wiki/AI_agent) . In 2026 agentic AI ships production code, runs literature reviews across millions of papers, manages outbound sales campaigns, automates customer support workflows and orchestrates multi-step business processes [(7)](https://agentic.ai/what-is-agentic-ai) . For back office work, a governed orchestration framework can produce decision grade artefacts and full execution traces while reducing human intervention on document centric finance tasks [(4)](https://arxiv.org/abs/2601.11816v1) .

### Is agentic AI the same as AI agents?

They overlap. “AI agent” is the noun, a specific software system. “Agentic AI” is the property, how autonomously a system can act. A given AI agent has some level of agenticness, and the spectrum runs from reactive tool to strategic agent [(7)](https://agentic.ai/what-is-agentic-ai) .

### Can agentic AI handle my back office tasks without constant supervision?

It can handle well defined, high volume, rule based tasks such as ledger reconciliation, stock reordering and invoice matching, provided the process is stable, documented and has clear success criteria, and you put guardrails, audit logs and human exception routes in place. Start with a pilot, measure, then widen autonomy one step at a time. The [AI Constraint Audit](https://agmm.co.uk/ai-constraint-audit/) is designed to find the process costing you the most and assess whether it is ready to hand over.
